How to handle jealousy in the office

I received the below great question a few days after my Art of War for Product Managers and High-Performing Professionals.  I thought you might be interested in the answer as well.

Q: Many senior employees work under my lead. In this case, many other senior employees think that what a lucky me. Jealousy is coming up from them. Do you have any tips for me as new entrant in product management to face this kind of condition?

Thank you for writing me. And congratulations for getting such an amazing position! You deserve it.
I do understand about jealousy. Jealousy is more about your senior employees’ confidence level in themselves. If one is competent, well-balanced and talented – there is no need to be jealous or even feel a need to defend ourselves. Even understanding this, you still may have some conflicts in the office.

3 tips to reduce:

  1. Take on the attitude of service. They are senior employees and know a great deal about their area of expertise. Give them their due respect in their field. Acknowledge that, even though you feel they are working under your lead, you are actually in a service position. They know way more about their jobs than you do. But you know way more about directing traffic than they do. Acknowledge that without their piece, there would be no product release. Acknowledge that their position and experience is very valuable and critical to the product success. Continue to openly appreciate their position in the stream of things (tell them how much you admire what they do). Continuously remind them that the purpose of your position is to be of service to them. (All great leaders take on the attitude of service.)  Continue to ask them what they need from you to help them achieve their goals. Explain to them that you admire what they do (they are the drivers that will get the product released). And that you see yourself as the traffic cop whose job is it to keep the traffic moving smoothly, in the right direction, and avoid traffic jams to get the product out the door on time.
  2. If someone seems particularly envious or jealous, maybe they want to be a product manager. Ask them if they really want to be a product manager? Do they want you to put in a good word for them in your department? Help them get the job that they really want. If they really want to get into the product management arena, start introducing them to the staff and management of the team. Share the type of tasks and experience that they need to do the job. Share what a day in the life of a product manager looks like. Take them to lunch with some of your department staff. Keep that service attitude – and ask them what you can do to help.
  3. Sun Tzu (author of Art of War) would say: “Keep your friends close and your enemies closer”. Make these people your friends. Periodically bring in breakfast or snack treats to their staff meetings or labs (where ever they gather in a group), make public announcement of appreciation when they do something that you have been asking the team for; write thank-you email to them and their managers – when they turn in their status reports early, show appreciation when they are doing what they are supposed to be doing (and make sure their managers get a copy of these things to show that you are on these people’s side); and acknowledge acts that make your job run smoother and easier. Keep your manager and their manager aware of the good things that are going on in the group (this shows the individuals that you are on their side to get them a good performance review). Take the most troublesome folks out to lunch and ask them for their advice on some things OR -better yet – say that you want to understand better what they do. People love to talk about what they do and give their opinions on things. Asking about them is another way of showing respect and interest in them. The more time you spend understanding them, the more they will take the time to understand you. The more you understand how they work, the better you can devise processes that naturally blend with the way they already work. Treat them with the respect that senior employees are due. Consider their insight, feedback and advice. Choose the path that feels right for you (which probably will include some of their ideas and your ideas). Don’t do what they say, just because they say it. But use their insight to improve your product process so that it better fits into what they are already doing.  The more things you implement that naturally fit the way things work – the easier your life with be.

You can’t change how people treat you. But you can 100% control how you treat others. Make your “service attitude” more public – to show them that you’re there to help them achieve their goals. Continue to remind them that you know that they are doing the significant, heavy lifting in the product design and implementation. Your role is to help the team achieve their common and shared goal. If you approach this with the service-attitude, you are more likely to reduce much of the negativity.

p.s. Keep all your “thank-you” notes and notes of appreciation in your Achievement Folder….so that if something comes up in your performance review, you can show tangible evidence that your intend was not to agitate. Document everything as you go along — so that at the end of the year (performance review time) – you don’t have to remember what you did all year.

Use Change Management to create an impeccable reputation

My mother very much enjoys the daily judge programs. When I was growing up, soap operas was the prominent daytime TV.  Today, it seems to be the judge programs.  programs.  Majority of the conflicts stem from miscommunication or lack of communication.   Many times one person is suing the other for “not doing what they promised they would do”.  Other times, they are in court because one person doesn’t feel that the other is taking responsibility for their own actions.Most of these cases can be eliminated and avoided with some simple Change Management steps.
Although organizational change management processes can vary (and are often more extensive);  following these minimum steps in both your working and personal relationships, you will avoid much grief and regret.

1) Clearly state, document, and sign the agreement of action.  Have all stakeholders agree and sign the agreement.  Include communication plans in this agreement).
2) Verify that all parties understand the issues.  Get individuals to paraphrase the agreement in their own words, so that you can validate that they really understand the expectations on both sides.
3) Agree upon communication plan.  Define how parties are going to provide status, communicate problems, and discuss deviations/consequences from above agreement.
4) Immediate communicate any deviations from the signed agreement. Expect change and be totally transparent on the progress and status of the activities
5) Collaborate, document and sign the agreed change to the original plans.  Have all stakeholders agree and sign the agreement.

Taking the time to do these simple steps keeps everyone in the loop and protects both working and personal relationships.

There is a saying that “If you don’t know where you are going, then anywhere is fine.”

Steve Wynkoop and I were talking a lot about designing and managing our professional careers on a weekly interview on SSWUG.org.  This episode was about what steps to change your position in the your current company.

The most important step is to clarify what you really want.  As in any success strategy, clarifying your goals (in any endeavor) is extremely critical.

Visualize yourself in 5 or 10 years into the future.  What are you doing?  What is your yearly income? What type of people are surrounding and supporting you? Where are you living?  What type of neighborhood, town, and leisurely activities are you enjoying?

For example:  What if you see yourself campaigning for a senate seat in 10 years?  Or you see yourself a partner and VP of Research and Development at your own company?  Or you own a company with 100 employees in 10 years?

After you clarify your career vision and goals (5 and even 10 years into the future), do the following:

1) Clarify your career vision and goals. [For a dream sculpting worksheet to help clarify your career vision– check out the Worksheets for Success page]
2) Do a self assessment on the skills, attributes, and education required to achieve those career goals
3) Identify the skills and education gaps between where you are today and where you want to be.
4) Put together a 1, 3, 5, 10 year Individual Development Plan designed to achieve those goals and start filling in those gaps. [For a copy of a IDP worksheet – check out the Worksheets for Success page]
5) Include reasonable forcing functions, accountability partners and manager/mentors/coaches to assist you on your journey.

Keeping a job offer alive

It’s usually bad news when your job offer is put on hold. Sometimes the offer disappears. So what strategies can you employ to make sure you keep that offer alive even if the employer has to suspend plans for bringing you on board?

Today we are talking about our careers and things we can do to keep moving forward.  Steve and I were talking about when people are pushing their careers forward; and find themselves applying for positions and then waiting; applying and waiting; almost an unending cycle.  Sometimes the jobs can go ahead, placed on hold, temporary hiring freeze, or reorganization issues that suspend our momentum.  What are some of the things we can do to stay on the short list or field of vision?

 

One important acknowledgement is that others will not be as diligent about your career as you.  You are totally responsible for your own career and professional path.  Others can be helpful; but you have to drive that bus.  Some things you can do to increase your chances are:

 

Especially in these economic times, hiring managers, HR and recruiters have hundreds of applicants and resumes in front of them every day.  It’s unlikely that your resume will continually stand-out as time goes by, without some effort on your side.

 

Some things to try with internal job postings:

 

People do business with folks they like, know and trust.

  • Be proactive in staying on their radar
  • Recognize that others are not responsible for your career.
  • Schedule monthly lunch dates, phone call, email an article that they (the recruiting department or team) may be interested in, or an update on one of your current projects that they are interested in.  This level of “touching-base” doesn’t have to be frequent or elaborate.  Just something to remind them that you are still out there and are interested in working with them in the future.
  • Add them to your regular LinkedIn.com professional network and stay on-top of what their department is doing.
  • Make friends and build relationships with the other team members of that group or project area.
  • Invite and escort them to any speaking engagements, seminars or professional association gathering that they might be interested in attending.  By attending the event with them, gives you additional relationship-building time.
  • Clarify the essence of what you are looking for – versus a specific ‘job title’.  Many positions share transferable skills, projects, high-profile results, functions and environments – but they may not have the same ‘job title’.  For instance, a Project Manager, Program Manager and Operational Manager all provide essentially the same functions – but at different scope and level.  Usability Lead, Customer Advocacy Agent, Quality Assurance and Beta Program lead all provide similar functions – but in departments.  You may find an equivalent match in a different area under a different job title.
  • Be open to creating your own position.  If you know want to stay in development but want more hands-on with clients – pitch your own position as a Technical Support Designer that works with high-profile clients to create one-off utilities that are specifically customizes to fit their needs.  Once that client is satisfied – you program manage how to safely implement it into the regular maintenance stream.  This single position combines: Tech Support, Business Requirement Design, Change Management and Program Management skill sets.

Continually demonstrate your worth and value to the company and department

  • The fact that they had to place their hiring on hold because of budget or organizational issues; doesn’t negate their need for resources and help.  It only suspended the “HOW”, not the “WHY” or reason for hiring.  Let them know that you realize that they are currently understaffed and offer assistance (especially in the area or position that you are interested).
  • Keep them updated on what you are working on to see if they can re-use or share your code/libraries with them.
  • Offer to facilitate any code review meetings or document results of those meetings for them – as a way to help them with the tedious documentation compliance aspects of design and development (while at the same time getting the birds-eye view of how they internally work).
  • Facilitate Brown Bag Lunch learning series on topics they are interested in and continually invite them (especially in the area or position that you are interested).

Use this time to become the perfect match

  • Use this time to fill in your skills gap. For instance, if your top competitor for this position has better presentation skills or marketing/sells savvy – use this time to join Toastmasters.org, or some relevant professional organization.  Start networking to bring in potential new clients and sales leads.
  • Report your achievements in those gap areas, such that they see your commitment to continuous improvement.

 

If you are interested in something outside your company – do the above items AND add the following:

 Add technical recruiters to your list of resources.

  • Technical recruiters can skim and filter an abundance of positions for you, without having your resume out there for everyone to see
  • Create a video or Youtube video resume for external recruiters to make use of.

Use your social media contacts

  • Use your social media like LinkedIn.com or other professional pages.  Keep your resume and profiles are accurate and relevant to the position that you are interested in
  • Social media pages (such as Linkedin.com) have Job-Postings.  Take the extra step to look up who actually posted that job and build a relationship with that person through that social media.
  • Start conversations and discussions on your social media pages to be recognized as an expert in this area.
  • Make use of Youtube.com to video your presentations, blogs, articles on relevant technical issues.

Create your own networking opportunities.

  • See what types of networking or speaking engagements others in your ‘dream position’ will be attending in the future – and arrange to bump into them there.
  • Post your speaking engagements and networking meetings on your professional media pages and invite your social network to those events.
  • Post your articles, blogs and vlogs about this field – and follow-up with webinars and chats, to be recognized as an expert in this area.

You can’t get your refund, if you don’t mail in your tax forms…..

A friend of mine asked me to help a friend of his with their taxes.  I worked on this friend’s (first-removed) back taxes from 2010 with great results.  After filling out some simple forms, his was owed a very nice accumulated refund.  I had the forms done, appropriate W2 forms clipped to the right forms, the envelops addressed and even stamped.  All this gentleman needed to do was to review, sign, fold and mail.  The paperwork mentioned that he would get his refund in 2-4 weeks.

4 weeks later, I asked this friend-first-removed if he had received his refund yet.  He confessed that he has the forms signed, but he has not mailed them in yet.

“Well — you know you can’t get your money, until you mail in forms in….”

 

It’s the same in life and work.  It’s more difficult to get what you really want if you don’t explicitly ask for it and then follow-through with your plan.

  • You want a new position or a promotion; make your manager and mentors aware of your aspirations.
  • You want to speak at local conferences; submit abstracts to those conferences
  • You want a raise or bonus; ask your manager what are the specific requirements to receive a raise or bonus.
  • You want to make extra money; ask HR what other side projects you can do to make additional money. (Some companies pay you for technical articles, patent ideas,  sale referrals, some off-hour billable  tasks, etc)
  • You want to spend more time with family; investigate flex hours, working from home, or 4-day work week options

Leveraging Links

Most professionals have a LinkedIn.com account and profile.    They accept requests from friends, coworkers and family members that they already know. Then they stop there.

  • Is your social media connections assisting you in your professional and career goals?
  • Are you using your social media contacts smartly?
  • Are you connecting only with people you already know instead of the people that can help
  • you in your development?

We typically associate with folks of the same socioeconomic circles.  Studies show that your salary and income are typically within 20% of the group of people you regularly hang around with.  So, if you want to jump to a different salary or professional level, we may need to change who we hang around with.  If you want to leap to the next professional rung, we may want to find ways to network with people that are of that next desired level.  In other words, surround ourselves with the success we want to achieve.

We can use our social networking profiles to do this.

Make a quarterly goal of increasing your networking circle by 10% in the right direction.

Other things to consider:

1) Invite the authors of your favorite technical journal articles to your LinkedIn.com network
2) Socialize at the cafeteria and create intellectual discussion groups.  Add them to your LinkedIn.com network
3) Conduct Brown Bag Lunch series on important topics to your industry.  Offer to send the presentation and whitepaper to those that connect with your on LinkedIn.com
4) Work on white-papers with your manager on items that can be shared and published.  Invite your readers to link with you on LinkedIn.com
5) Select a side-hobby and invite those folks to your linkedin.com network.

Even when everyone does everything right….

Victor Hugo’s Les Miserables story shows that even when everyone is doing what they are supposed to be doing, there will be conflicts and oppositions.  Set in the backdrop of the French Revolution, the characters both implodes and explodes because of these diverse principles.

The story is more rich than this quick summary depicts; but these are just quick examples of how even when people are doing what they feel they must do – there are conflicts and opposition.

 

  • Jean Valjean steals bread to feed his sister’s family, and is sentenced to jail.  He was trying to do what he was supposed to do, in providing for his family.  Jean Valjean completes his sentence, but is on parole forever.  Because he has a criminal record and is on parole, society ostracizes him.  He cannot find  ‘honest’ work.   He soon realizes that he cannot provide for anyone under the title of convict/parole.  So he breaks parole to start a new life.

 

  • M. Myriel, the kindly bishop of Digne, provides Jean Valjean with the means to start a new life.  Even though the bishop was ‘breaking the law’ by harboring a criminal – he was doing what he was supposed to do by saving a soul.  At that point Jean Valjean committed to use the riches to enrich other people.  With his new life, Jean Valjean becomes a benevolent business owner and major.  He supports and watches over his entire town.

 

  • Fantine (single mother) tries everything to provide for her daughter, Cosette.  Because she is a single mother, society ostracizes her and it’s difficult for her to get ‘honest’ work.   As a last resort, she sells her hair, teeth and finally herself to send money to her daughter.  She was trying to do what she was supposed to do – in providing for her daughter.
  •  Javert, Montreuil’s police chief, is duty-bound to hunt criminals and people that break parole.  His job is to capture Jean Valjean if/when their paths cross.

 

The character list continues as the above.  Most characters have very good reasons for doing what they do.  As you look at each character separately, they are doing exactly what they are supposed to be doing.  Set during the pre-ample of the French Revolution (an even larger conflict), each of these characters are met with situations that challenges their core principles.  The colliding of these diverse (yet reasonable) principles both implodes (by Javert’s suicide) and explodes (revolution).

 

This concept is great for any personal or professional interaction.  Give others the benefit of the doubt in the office boardroom, meetings, and project schedule conflicts.  Most people are actually trying to do the right thing.  If you can pause and view the situation from their perspective, you may be able to recognize other alternatives in which everyone can win.

In the recent interview with Steve Wynkoop (founder of SSWUG.org) we covered the “hiring” topic (don’t miss another professional newsletter tip—signup for the free newsletter here). This article covers the topic in more detail.

I recently received this question from a reader:

I currently have several positions open, and the job descriptions clearly outline the experience necessary. I’m drowning in applications from overqualified people. I know with the unemployment rate so high, people often have noticeably more experience than the jobs they apply for require.

However, I fear that if I hire overqualified applicants, they will leave as soon as a better job comes along. So I prefer to hire candidates ready to move up or laterally. Is it worth considering overqualified candidates? Or can we add something to the job description to improve our applicant pool?

You are in a great position. My recommendation is not worry about the future if you hire an over-qualified person. Focus on hiring the perfect person for the job. And let “what if” take care of itself.  Let’s take the following examples:

 

  • Some people you feel are ‘over-qualified’ are actually looking for a lower-pressure position. They want something they can comfortably and expertly handle in 5-days/8 hour time slot. Because they are (as you describe) “over-qualified”, your position is perfect for them.  They may not be looking for their ‘next challenge’.

 

  • Don’t assume you understand someone’s reason for applying for your job. They may want a slight career change.  Although they may seem over-qualified for the specific task you have in mind; their interest is more in a change of industry or culture.  Maybe their next challenge is getting experience in this new industry or area.   Perhaps your job offers more travel (or less travel).  It can be any number of things that attract.

 

  • Understand why you are hiring.  If you are in a production spike and need someone that will ‘hit the ground running’, hiring an over-qualified person is your best option.  If your spike is temporarily, consider contracting or temp-to-hire, until your product needs levels out a little.

 

  • To ease your discomfort around this topic, be explicit in your expectations. Explicitly announce your expectations and intentions (including the minimum length of expected stay). It’s perfectly acceptable to include the expectations to stay in this particular job for 8 months, 1 year (whatever your minimum expectations are). You can also include a contract penalty for leaving the position early (1 week, 2 week pay, whatever). This will weed-out the people that are merely using your job as a jobs-gap (bridge to another position).

 

  • Continually outline future career opportunities and advancement routes in both the technical and management ladders.   This helps retain the high-performance employees.

 Conclusions:

Don’t wait until the top-performers leave your company to figure this out.  If you don’t invest in your current employees’ career development, then you will be left with only low to mediocre performers (which make your management job that much more difficult).  Avoid offering lateral positions merely to ease your discomfort with hiring ‘over-qualified’ candidates.  Offer lateral position when it comes with additional promotion or skills advancement opportunities for the employee that is making that change.

Do you risk hiring someone that is under-qualified?

In today’s tight economy, many employers contemplate hiring under-qualified candidates at a lower rate.  Should you take on a promising employee that you know you’ll have to spend substantial time training, but could pay off? And if so, how do you identify such a candidate?

There’s a risk whenever you are hiring.  Even a very experienced employee can turn out to be a dud.  Most of us depend upon our gut feel and use your best judgment on any new hire.   There are a couple of things we can do to reduce our risk.

 Understand why you are hiring:

  • If you are hiring because you are having a spike in client requests and sales, then hiring someone that is not qualified is not the best solution.  The new person is not only unable to assist with the client requests right away – but other employees will be diverted from the client requests while they are training the new person.
  • When hiring someone under-qualified to save money and reduce your budget, you should also consider the salary/time of the other employees that are training the new person and the length of the learning curve.  Figure out the money you are losing during that learning curve.  If you can accommodate the temporary loss of production, than go for it.
  • If you are hiring the under-qualified person because they seem like a diamond in the rough, do not place them on a critical path role or project.  Do not create a bottleneck in your important project schedules.

 During the interview:

  • Ask Scenario-based, trouble-shooting questions like:  “You are given a task in an area that you are unfamiliar with – where would you start?”
  • Ask them to tell a story about how they actually accomplished a task in an area that they weren’t very accomplished in.
  • Ask them their career goals and professional development plans.
  • Discuss a probation period.  Outline expectations that within 3 months they will be doing xyz on their own, –outline performance expectations.  Agree to hire them at a lower rate, and increase after the probation period if you deem appropriate.
  • Make sure they have some secondary skills that you can take advantage of while they are training in their primary skills.  This way they are producing in an area – while they are learning another.

After hire:

  • Allocate a mentor or someone responsible for overseeing the new-hires progress.
  • Give the new-hire frequent feedback at your one-on-one manager meetings.
  • Make them responsible for the orientation and training materials during their training.  They learn better if they are the one documenting and keeping the training materials up to date.  Make the trainee responsible for the orientation and training materials during their training.  They learn better if they are the one documenting and augmenting the training materials.  Reduce the occurrence of them asking the same question twice.

 

Conclusions:

Don’t wait until the last minute to hire a candidate that requires training.  The delay caused by the inevitable learning curve places additional financial and morale strain at the workplace. Consider your natural business cycle with hiring.  Don’t place an unqualified trainee in the middle of the critical path. If you are hiring in a spike consider more qualified candidates.  If you are hiring during the slow season and are ramping up for your next  spike, then you have time to train someone less experienced.

If you know how to drive, you already understand project management.  You may still not want to be a project manager, but at least you understand better their function and value.  In fact, project management and defensive driving have much in common.  Let’s look:

Road Expectations Project Management Equivalent
Traffic patterns and traffic rules Project ground rules, schedules, resources, budgets, etc
You cannot safely go faster than the car in front of your Critical path analysis and task dependencies
Everyone in your lane (even though they have a variety of destinations) really needs to be heading in the same direction Everyone on your team (even though they may have different motives) need to be heading in the same direction.
Car’s break lights are RED for a reason RED FLAGS on a project mean slow down; stop; and re-evaluate.
Motorist pull over for emergency vehicles Projects have recovery protocol charts and plans
Motorists merge temporarily into another lane to get around an accident. Project resources are temporarily redirected to past a blocking issue.
Traffic lights and signs are placed to control the traffic patterns and keep everyone in-synch and on time. Status reports and quality metrics are placed to keep everyone in-synch with the delivery schedule.
Motorists risk lives when they speed and ignore traffic rules. Employees risk the project schedule and create hostility in the team when they ignore the project rules.
Accidents and traffic tickets delay time to destination Defects and morale issues delay project delivery schedules
Optimal routes change depending upon road conditions, weather, traffic patterns, time of day traffic loads, and construction schedules. Projects often deviate from the original route because of various contributing factors such as: resource allocations, equipment failure, outsource/contract disputes, defects in components, scheduled maintenance and security upgrades, etc.
General motorist courtesy: slower traffic stays right, left lane reserved for passing only, leave enough space when you change lanes (no cutting off people), allow people to merge into your lane, etc. Project meetings have certain courtesy ground rules: No interruptions, allow everyone to speak their opinions, no arguing, allow the option to change direction (as long as the destination stays the same).
Yield the right of way Abide by the priority of the team goals (not just your own agenda).
Pedestrians have the right of way Keep the client perspective in mind at all times.  Project Managers need to also be a client advocate
Motorists encounter detours because of unexpected road constructions – but their final destination is the same. The natural flow of a project will have some detours – but the final destination always stays the same.
Getting angry at the non-moving traffic doesn’t make the traffic move any faster. Getting upset at the lack of visible project progress isn’t helping.  Either take constructive action or be confident that things will eventually move along.
Road rage Sometimes there is road rage in the boardroom or office meeting.  It’s as dangerous in the office as it is on the streets.
Texting while driving may cause something to be missed and end up in a fatality. Texting and multitasking in a project meeting will cause something to be missed and end in a delay in schedule.
Bridges ice first Project pieces not well grounded or rooted, are risky.  That is why you have Risk Analysis and Risk Management as part of the project manager’s toolbox.
Different cars handle differently on the road. All employees and resources are not the same.  You need to handle them individually.
